    Hello,

    Does anyone have experience in launching maintenance excellence for multiple manufacturing sites with different levels of asset conditions and resources?
    Any suggestions on the roadmap are appreciated.

    I am leading a maintenance excellence project in a private waster water treatment company in Brazil. There are many plants which have been established across some brazilian states. We have currently more than 120 plants with thousands of assets. We have just implemented CMMS and now we are creating all of the preventive maintenance plans. Please, let me know what kind of business you are in so i could maybe help you on the road map.

    Timur,
    This can be easily approached by utilizing a common Maintenance Excellence, or Best Practices, Assessment Tool. Once this documentation has been developed, each location is assessed using the same tool, then a site-specific implementation plan is developed for each site. That way all sites, no matter how different they may be, are all headed towards the same target. 

    But never underestimate how difficult this journey can be and how long it can take. Any company doing this needs help and I would suggest you contact IDCON INC that has the assessment tool and the experience in doing exactly what you are asking about.

    Hi Timur, I'm sure you'll get plenty of advice on this question. From the way you framed the question, I am assuming the organisation is early in the maintenance & reliability journey and has a long way to go?

    In that case, my strong recommendation is to focus on the basic processes that really drive major improvement in maintenance & reliability performance: 

    - planning & scheduling to create a stable working environment and improve crew productivity
    - preventive maintenance to ensure you don't waste time on non-value adding PMs and stop avoidable failures
    - defect elimination to tackle repeat failures

    Support those 3 processes with good leadership and build a culture that is focussed on reliability and you will make big gains.

    What that exactly looks like and how you roll that out across different sites depends on a number of factors e.g. current pain points, value drivers, and especially the level of management support you have.
