    Hi All,

    New to the group and reaching out for some much-needed assistance with the development and training of our maintenance planning team from the ground level up.

    Our company has recently acknowledged the fact that we need to improve and develop our team and have agreed to fund our project. Which is good news for us but we need some advice and assistance to start of on the right foot.

    I'm reaching out to inquire if anyone within the group has previously developed a training program for a maintenance planning team. Any insights, tips, or resources you could share based on your experiences would be greatly appreciated.

    Additionally, I'm curious to know if SMRP already has a training and development plan established. If anyone has information on this, it would be incredibly helpful for us as we navigate this process, we plan to apply for SMRP membership for 50 of our employees.

    Hi Colin,

    Key point to be successful  with deploying any planning improvement initiative is to work top down (not bottom up): Your management team must fully understand the benefits of improve planning, what's require to achieve it and how their own behavior influence it. One done, you can cascade down to middle management and finally the planner itself.

    As a first step, ask your site management to celebrate good planning success (we too often celebrate the team which work hard and overtime to restart an equipment after a breakdown but rarely reward when everything is quiet and work according to plan).

    Hello Colin,

    Reliability Academy provides online self-paced Maintance Planning and Scheduling training and PM Optimization. I personally completed these courses and several planners in my previous company also completed and they are good enough to train planners about MPS.

    Doc Palmer also provides some virtual trainings and he is the guru of MPS. I have learned a lot from his books and articles. These trainings were approved by SMRP.

    You can reach extra information about Reliability Academy at Improve Reliability with the Road to Reliability Framework™

    In order to implement MPS, there are several points to be considered:

    • Leadership: Management support is essential.
    • Process: Planning and scheduling process is very straight forward and starts with work identification and finishes with closure of work and historical data analysis. Process flow of MPS should be defined for different type of maintenance activities such as PM and emergency.
    • Organization & People: Responsibilities should be assigned to necessary roles such as planners and schedulers, managers, superintendents, supervisors, senior supervisors, leading hand, technician. Training need analysis should be done for planners and schedulers.
    • Governance & Reporting: Change management plan should be created with goals and objectives, communication plan and risk plan. Proper KPIs should be defined such as PM compliance, Schedule compliance, overdue PMs, %schedule load, % labor on scheduled work orders, backlog.
    • Technology: CMMS should be implemented and running very well.
    • Information & Data: Relevant maintenance strategy information for PM, CBM.

    The most effective approach for training involves initially having the workers themselves document the steps they undertake to execute a task. This comprehensive documentation should encompass all steps, including inputting the resolution into the CMMS. Subsequently, these detailed steps should be transformed into a procedure document. Once these procedure documents are established, the training program becomes a straightforward process of learning and internalizing these procedures. It is crucial to conduct regular reviews of these procedures, at a minimum on an annual basis, and update them as needed to maintain their accuracy and relevance.

    Colin,

    A training program may be secondary to developing a problem statement. While reading your initial post, it appears that there was a determination that there is a problem rising to the level of funding a project. I am not saying that the supposition that there is a lack of training for the planning team is incorrect, but will this training alone solve the problem(s) you wish to mitigate? It may be worth developing your problem statement, identifying your current state, envisioning your future state, and building an implementation plan to move it forward. This exercise can be performed using an "A3 Template"; I will attempt to upload the one I put together for my current Asset Management implementation as an example. If the analysis is performed cross-functionally with honest assessments, there may be more mitigation steps than training for planners. If your organization happens to have any Lean Six Sigma practitioners, they would be a great help in coaching this activity. You must know where you are and where you want to go to make the right decisions about creating and funding a mitigation plan.

    Colin,

    I think that Barron Demarse raises an important point.  Many times issues arise where the "process" that is to be executed is either not clearly defined or not consistently communicated to all of the people involved,  That process may also implicitly rely on other resources that are not aware that they are a part of the planning process.  Training will be far more effective if there is a clear and consistent process that the participants are expected to follow.

    As others have noted, it is a significant accomplishment to secure management support for training to improve performance.

    Hi Roger,

    I agree with you and Barron on the points raised and i have also managed to get some other good ideas on this issue.

    The bottom is we know we need to improve on various areas of our planning section and its not limited to training.

    We also are looking at the current structure, roles & responsibilities, procedures, job descriptions etc. so yes its a big list.

    We were reaching out to people that have previous experience and this forum certainly has not disappointed us.

    One option is the PEMAC training suite for Maintenance Management Professionals and Asset Management Professionals that is offered from various training institutes.  PEMAC is a Canadian not for profit asset management organization which is aligned with SMRP through a partnership agreement https://www.pemac.org/members/smrp.  The training offered is role based through up to maintenance managers and I can attest to its effectiveness.  https://www.pemac.org/education/mmp-program

    Hi Colin, 

    I would start at pricing out the Cost Of Poor Quality (COPQ) in terms of downtime.  Looking at Fekola's website, you anticipate mining 500K ounces of gold this year.  If the plant is running 24/7 every day of the year, this translates into 57 ounces of gold being processed every hour and at $2300 per ounce, one hour of downtime translates into costing the company $131K - which becomes $1M if the plant is shut down for an entire 8 hour shift.  I would recommend that your company develop a business plan with this COPQ as your company's opportunity.  And from this business plan, I would recommend a 4 pronged approach with training being one of the 4 prongs.  The other prongs would be data analytics, baselining the current downtime at Fekola and tracking to understand the true COPQ and rightly understand the impact of any improvements.  The 3rd prong would be "Process"-ing the most impactful Maintenance Reliability tools at FEKOLA and the final prong would be "Apply"-ing the the new MR tools to your operations at Fekola.  I used this approach in multiple industries to help companies build Reliability and Robustness initiatives that are tailored to the needs of the given company.  Reach out to me over Linked In to set up a free initial consultation or reach out via email or phone at reliability.robustness@gmail.com or 812-209-1530.  My company does Maintenance Reliability Training and Certifications too.

    kudos, your company has taken a great step in the right direction, the moment workers become maintenance minded the way workers are safety minded, positive results will be evident, and management support is really vital, SMRP has a lot of veteran members who will have resourceful information, however I will advice that you specify the scope of trainings you want for your team, specify youe company industry, etc, Is There an existing maintenance strategy in place, how extensive is it? is it Reactive, PdM, CBM? does your company have an functional ERP in place? this will enable group members respond in detail.
